Making better business decisions

Good decisions come from better questions and an outside perspective, not more information.

Owners rarely lack information. They lack someone to test their thinking against — which is why so many decisions get made late, alone, and under pressure.

Three questions help more than any framework. What has to be true for this to work? What would I advise someone else in this position? What does it cost me to wait another three months?

Separate reversible decisions from irreversible ones. Reversible decisions deserve speed; you learn more by trying than by analysing. Irreversible ones deserve a second opinion.

That is really what an adviser is for. Not to tell you what to do, but to make sure the decision has been properly examined before you commit to it.
